Over the past few months, I’ve taken part in a series of executive discussions with organisations across multiple sectors focused on AI adoption, governance and business transformation. While every organisation is different, a common theme has emerged:
Despite all the trade press and LinkedIn posts indicating that many organisations are well down the AI path reaping the rewards and busily transforming their entire organisations to run AI first, most organisations are actually still trying to determine where AI will deliver meaningful business outcomes.
Whether the objective is improved productivity, enhanced customer experience, greater operational efficiency, better decision making, or automation, many organisations remain in the discovery phase rather than scaling proven AI use cases. At the same time, there is a growing sense of AI driven FOMO. Boards are asking questions, competitors are launching initiatives, and vendors are promising transformation. As a result, many organisations feel pressure to adopt AI before they have established the foundations needed to do so effectively and securely.
Critical foundations for AI Governance
In my view, it is already too late to stop organisations from exploring AI. The genie is out of the bottle, and there is little chance of it being put back. The real priority now is to urgently establish the critical foundations that will enable AI to be adopted safely, responsibly and at scale.
Step 1: Data Governance
The first is data governance. The organisations furthest ahead are not necessarily those running the most AI pilots, but those that already understand their data. They know what data they hold, where it resides, who owns it, how it is classified, how sensitive it is, and who should have access to it.
This matters because AI governance is increasingly becoming an extension of data governance. AI can only apply appropriate controls to data that has already been identified, classified and governed. Organisations with mature data governance programmes are finding the move into AI significantly easier than those attempting to retrofit governance after AI adoption has begun.
The reality is that AI often exposes years of poor information management. Unstructured file shares, duplicated content, unclear ownership and excessive permissions quickly become governance challenges once AI gains visibility of organisational data.
Step 2: Identity and Access Management (IAM) and Privileged Access Management (PAM)
The second foundation is Identity and Access Management (IAM) and Privileged Access Management (PAM). As organisations move beyond copilots and towards AI agents capable of accessing systems, retrieving information and executing tasks, controlling who can access what becomes critical.
People often focus on what AI can do. The more important question is what AI should be allowed to do.
AI agents must operate within clearly defined permissions, role-based access controls and governance policies. Their access to sensitive data, privileged accounts, critical business systems and external sharing capabilities must be carefully managed and continuously governed. Strong Identity and Access Management (IAM) and Privileged Access Management (PAM) capabilities provide the control framework that enables organisations to embrace AI with confidence while maintaining security, compliance and accountability.
Build a Secure AI Strategy without FOMO
My advice to business leaders is simple: don’t let FOMO drive your AI strategy.
Start with outcomes, not tools. Identify the business problems worth solving and understand where AI can create measurable value. Then build the foundations that allow you to scale safely and effectively through strong data governance, robust identity controls and practical operational governance.
The AI race has undoubtedly started. However, it is becoming increasingly clear that the winners will not necessarily be those who move fastest. They will be the organisations that first understand their data, secure access to it, and build the right foundations to transform AI from an interesting technology into a trusted business capability.
